Einer der Ausl\u00f6ser hierf\u00fcr waren einige Probleme in der Produktion, wie eine viel zu geringe Produktivit\u00e4t und der zu hohe Lagerbestand im Vergleich zu anderen internationalen Wettbewerbern.<\/p>\n\n\n\n<p>Die gro\u00dfen Fragen in der Toyota Motor Corporation waren also: Wie werden wir schneller? Wie reduzieren wir Material\u00fcberschuss? Wie erh\u00f6hen wir die Qualit\u00e4t unserer Produkte und sorgen f\u00fcr eine Kultur, in welcher Mitarbeiter gerne und hochmotiviert arbeiten?<\/p>\n\n\n\n<p>Die Antwort auf diese Fragen war die Einf\u00fchrung des KANBAN-Systems.<\/p>\n\n\n\n<p>Davon ausgehend etablierte sich das KANBAN-System auch in der Softwareentwicklung und anderen Gesch\u00e4ftsfeldern, wie der Produktentwicklung, Forschung, Marketing, Bildung und vielen anderen Bereichen.<\/p>\n\n\n\n<p>Im Projektmanagement kann das KANBAN-System f\u00fcr eine deutliche Steigerung der Transparenz, Agilit\u00e4t und der Performancebildung in Teams dienen. Die Methode geh\u00f6rt derzeit mit SCRUM zu einer der agilsten Methoden im Projektmanagement.<\/p>\n\n\n\n<p>Das Ziel von KANBAN ist die evolution\u00e4re Verbesserung der Zusammenarbeit, die Optimierung des Arbeitsflusses und der Qualit\u00e4t des Endproduktes, die Erh\u00f6hung der Durchlaufgeschwindigkeit von Arbeitspaketen oder User-Stories und das Aufdecken von Bottlenecks in den unterschiedlichen Arbeitsphasen.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Weitere Vorteile des KANBAN-System in der Praxis sind:<\/strong><\/h2>\n\n\n\n<ul class=\"wp-block-list\"><li>Der Managementaufwand in Projekten wird reduziert.<\/li><li>Die Durchlaufgeschwindigkeiten von Arbeitspaketen oder User-Stories steigt.<\/li><li>KANBAN kann in klassischen und agilen Projekten Anwendung finden.<\/li><li>Probleme in der Produktentwicklung werden schnell erkannt.<\/li><li>Mitarbeiter werden arbeitstechnisch nicht \u00fcberfordert und Bottlenecks aufgedeckt.<\/li><li>KANBAN sorgt daf\u00fcr, dass Sie in das PULL-Prinzip kommen und das historisch gewachsene PUSH-Prinzip ablegen k\u00f6nnen.<\/li><\/ul>\n\n\n\n<p>Wie vieles hat auch KANBAN zwei Seiten und es k\u00f6nnen auch Nachteile entstehen, wenn Sie das System anwenden und das Umfeld nicht ber\u00fccksichtigen.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Nachteile des KANBAN-Systems sind:<\/strong><\/h3>\n\n\n\n<ul class=\"wp-block-list\"><li>Teammitglieder ben\u00f6tigen ein sehr breites Fachwissen im Team, um das System optimal nutzen zu k\u00f6nnen. Im agilen Umfeld spricht man h\u00e4ufig von sogenannten T-Shaped Team-skills.<\/li><li>Wenn Sie auf eine zeitlich harte Deadline hinarbeiten m\u00fcssen, sind die Ans\u00e4tze des traditionellen ergebnisorientierten Projektmanagements oder der reine SCRUM-Ansatz h\u00f6chstwahrscheinlich eher von Vorteil.<\/li><li>KANBAN funktioniert auch nur, wenn sich die Arbeit in klare und abgegrenzte Arbeitstypen in einen Arbeitsprozess packen l\u00e4sst.<\/li><\/ul>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Wie kann der Einstieg in die KANBAN-Methode gelingen?<\/strong><\/h3>\n\n\n\n<p>KANBAN richtet sich anhand klarer Prinzipien aus, welche es der Organisation, den Teams oder auch einzelnen Mitarbeitern deutlich erleichtern in die evolution\u00e4re Ver\u00e4nderung der Zusammenarbeit einzusteigen.<\/p>\n\n\n\n<p><strong>*\u201eBeginne mit dem was Du gerade tust.\u201c<\/strong><br>Das bedeutet f\u00fcr Sie, es entsteht ein sehr einfacher Einstieg in die Methodik. Sie m\u00fcssen erst einmal nichts ver\u00e4ndern!<\/p>\n\n\n\n<p><strong>*\u201eVerstehe die Prozesse und respektiere die bestehenden Rollen, Verantwortlichkeiten und Stellenbeschreibungen.\u201c<\/strong><br>Dadurch entsteht eine hohe Wertsch\u00e4tzung von dem was ist und sorgt daf\u00fcr, dass gute und bereits bestehende Herangehensweisen und Vorgehensmodelle erhalten bleiben.<\/p>\n\n\n\n<p><strong>*\u201eVereinbare evolution\u00e4re Ver\u00e4nderung.\u201c<\/strong><br>Ein sehr wichtiger Schritt, um nicht eine Revolution zu erzeugen. Teams und Organisationen f\u00e4llt es deutlich leichter revolution\u00e4ren Experimente mit zu gestalten und zu begleiten.<\/p>\n\n\n\n<p><strong>*\u201eF\u00f6rdere Leadership auf allen Ebenen.\u201c<\/strong><br>Das KANBAN-System kann auf jeder Ebene im Unternehmen Anwendungen finden. Es sorgt f\u00fcr eine Ver\u00e4nderung des F\u00fchrungsverhaltens und meist auch daf\u00fcr, dass sich Teams besser organisieren. Es entsteht auch meist ein h\u00f6herer Grad an Selbstorganisation im Team.<\/p>\n\n\n\n<p> *Prinzipien<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Praktiken, die Ihnen verhelfen die Prinzipien zu erf\u00fcllen und das System anlaufen zu lassen:<\/strong><\/h3>\n\n\n\n<ul class=\"wp-block-list\"><li>Visualisieren Sie alles was Sie tun.<\/li><li>Managen Sie den Arbeitsfluss.<\/li><li>Limitieren Sie parallele Arbeit im System (Durch\neine Reduzierung der Arbeit in den Prozessphasen wird der Arbeitsfluss und Outcome\ngesteigert.).<\/li><li>Machen Sie Regeln explizit und integrieren diese\nim KANBAN-System.<\/li><li>Entwickle evolution\u00e4re Verbesserungen und\nExperimente.<\/li><li>Implementiere Feedback- und\nR\u00fcckkopplungsschleifen \u2013 Dazu helfen Ihnen meist die agilen Meeting Formate wie\nRetrospektiven oder Reviews im Prozess.<\/li><\/ul>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>In welchen Schritten kann das System eingef\u00fchrt werden?<\/strong><\/h3>\n\n\n\n<p>Zuerst ist es von hoher Bedeutung, dass alle Mitarbeiter in der KANBAN-Methode geschult werden, um mit den ersten pers\u00f6nlichen KANBAN-Boards (Personalboards) zu beginnen. Das Erkennen der Arbeitstypen und der Arbeitsphasen steht zu der Zeit im Fokus. Im zweiten Schritt gilt es die Arbeitstypen im Team zusammenzutragen und einen gemeinsamen Ablauf zu bestimmen. Die Frage ist: \u201eWas sind gemeinsame Arbeitstypen und wie gehen wir prozessorientiert vor?\u201c.<\/p>\n\n\n\n<p>Sobald Sie die Themen und den Ablauf in einem Team-KANBAN-Board integriert und visualisiert haben, k\u00f6nnen Sie mit dem n\u00e4chsten Schritt starten und WIP-Limits (Work in Progress) einf\u00fchren.
